Sales & Commercial

Sales and commercial: the motion, the pipeline, the team

Sales and commercial work turns activity into a revenue system: a process defined by exit criteria, a pipeline that can be read honestly, a team with a coaching cadence rather than an instruction habit, outbound that targets deliberately, and measures and pay plans that reward the right behaviour. Five areas, each scoped and quoted separately.

The five areas

The groups follow the dependencies: the process and its exit criteria first, then the pipeline and forecast that read it, then the team and its coaching, then outbound, then the measures and pay plans that drive behaviour. A forecast built on a process nobody follows is arithmetic, not management.

01

Sales strategy & process

The motion mapped to how the buyer actually buys — stages, gates, and the handoffs between them.

  • Sales Strategy & Process Design — stages defined by exit criteria rather than by sentiment, with ownership at each stage
  • Buyer journey mapping — who is involved in the decision, what each needs, and where the process currently assumes only one person decides

Deliverable: A written sales process with stage definitions and exit criteria.

02

Pipeline & forecast discipline

What is in the pipeline, what it is worth, and what a forecast is allowed to claim.

  • Pipeline & Opportunity Management — qualification criteria, stage definitions, and a forecast built from evidence in the record
  • Pipeline review design — the review that reads records rather than narratives, and what happens when a deal does not meet its stage

Deliverable: Stage criteria, a qualification standard, and a forecast method.

03

Team, enablement & leadership

The people side: how the team sells, how it is coached, and who carries the number.

  • Sales Team Transformation — coaching cadence, KPI alignment, and accountability built on our Human-to-Human selling model and Meaningful Meeting framework
  • Sales Training & Enablement — the frameworks, scripts, and manager habits that make a process repeatable rather than personal
  • Fractional Sales Leadership — hands-on ownership of the function — team, process, pipeline, performance — without a full-time hire

Deliverable: A coaching cadence, role playbooks, and a leadership rhythm.

04

Prospecting & outbound

Deliberate outbound rather than volume: who to approach, what to say, and in what sequence.

  • Prospecting & Outbound Strategy — target definition, messaging, and cadence built around the buyer rather than around the tool
  • Outbound measurement — which activity numbers predict meetings, and which are just activity

Deliverable: A target definition, message set, and outbound cadence.

05

Performance & compensation

The measures that predict revenue, and pay plans that reward the right behaviour.

  • KPI & Sales Performance Management — the few metrics that actually predict revenue, with a reporting cadence that keeps them honest
  • Compensation & Commission Strategy — plans that reward the deals that grow the business, including the edge cases a plan tends to get wrong

Deliverable: A metric set with definitions, and a compensation model with its rules written out.

Where the work starts

The situations below are illustrative and hypothetical. They describe patterns these scopes are built to address; they are not client accounts, and no outcome is promised.

When sales and commercial work fits

A fit when

  • The forecast is rebuilt by hand each month and still misses.
  • Stage definitions vary between reps and managers.
  • Managers have no coaching cadence beyond deal reviews.
  • Outbound happens when there is time rather than on a rhythm.
  • Compensation drives behaviour you would not choose.

Not the right scope when

  • You need a recruiter to fill a seat — that is a talent scope, not this one.
  • The product does not yet have a market; strategy comes before sales process.
  • The team is being replaced wholesale, in which case a process will be rebuilt anyway.
  • You want scripts with no change to process or measurement behind them.

Where this connects

Scope sales work

Tell us what the forecast gets wrong

A concrete symptom — deals that slip, stages that mean nothing, a plan that pays for the wrong deal — is the fastest way to identify which scope fits.

Sales and commercial: common questions

What does sales and commercial work cover?

The sales motion end to end: strategy and process, pipeline and forecast discipline, the team and its coaching, outbound prospecting, and the measures and pay plans that drive behaviour. Each is scoped separately so a single problem — a forecast nobody trusts, for example — can be fixed without commissioning a whole programme.

Can you work with our existing CRM?

Yes. Pipeline and process work is written to land in the system you already run, and where the CRM cannot support the process, that is a configuration scope handled alongside it rather than a reason to change platform.

Do you need to talk to our reps?

For process, pipeline, and enablement work, yes — a process designed without the people running it risks being ignored. Discovery includes the reps and managers who touch the deals, plus the records themselves.

What does a sales engagement cost?

A scoped quote, written before work starts, based on the scope chosen and the size of the team involved. No package prices or per-rep rates are published here.

Is this the same as hiring a sales leader?

Not the same, though the two can overlap. Fractional sales leadership carries ongoing accountability for the function. The other scopes end with deliverables — a process, a forecast method, a coaching cadence — and are handed over. Where ongoing leadership is the actual need, that is stated at the start rather than discovered later.
